Challenges
Four integration tools, no shared view, and a CRM nobody fully trusted
Personio's integration landscape has grown historically and is, in parts, still fragmented.
RevOps relied on Zapier, Procurement on Make, Marketing on Tray.io and IT on n8n. Each tool had been introduced to meet one team's requirements, and none was chosen with a company-wide strategy in mind.
The cost showed up in the data. More than 300 sales employees, especially account managers, did not trust the Salesforce data and regularly cross-checked records against source systems such as Chargebee. On Arthur Stainmesse's first day at Personio, the company hit its Salesforce API limits and nobody could say which connection was responsible. Numerous connected satellite systems communicated with Salesforce in an uncoordinated way, and with no clearly defined ownership, data issues took too long to resolve.
With a sales organization of that size, manual verification and fragmented workflows added up every day. Personio needed one enterprise-grade platform with clear ownership and a holistic view of its system landscape. It is now bringing these tools together into a consistent, company-wide integration strategy.
Solution
One enterprise integration layer, with governance in place before the first recipe
Personio used a detailed, weighted evaluation matrix to compare Workato with Tray.io and MuleSoft, scoring governance, observability and technical capabilities. Workato came out as the overall winner, thanks to its enterprise features, the breadth of its tools and the speed at which an integration idea reaches production.

Workato was also the first integration platform at Personio conceived as a company-wide solution from the start, not as an isolated tool for one team's challenges. The COO and the VP of Data & Systems positioned it as a strategic enterprise platform, which was key to adoption across the company.
Before building anything, the team invested two weeks in intensive workshops with Cloudorizon, Workato's implementation partner, covering design standards, governance, error handling and observability. The sessions ran via whiteboarding, Zoom and a dedicated Slack channel shared with the partner and Workato teams. The goal was to build a solid foundation and in-house know-how, not to hand the work to a partner.
From there, Personio moved from quick wins to increasingly demanding integrations. It started with a Zendesk-to-Salesforce agent sync and automated HubSpot onboarding labels, then enriched 107,000 Salesforce accounts and merged 3,500 duplicates. V7 renewal tracking and a RevOps Workbot followed, then an API collection for the product team, a real-time Customer 360 on event streams into Snowflake and ML-driven reverse ETL. The most complex step was the bidirectional sync of Chargebee and Salesforce subscriptions for product-led and sales-led flows, alongside customer updates from Chargebee to Workday.
How Personio runs Workato
Results
Trusted data, hours saved every week, and a platform every team wants a piece of
In its first year on Workato, a team of only five people created 430 recipes, including recipe functions. 176 production recipes are live across 20 automations, and 2.3 million tasks were processed as usage grew exponentially. 28 employees from 12 teams were onboarded and all passed the Workato Foundation certification. At the latest hackathon, 7 of 12 teams used the platform for their projects.
The automations deliver measurable savings. The Chargebee-to-Workday sync automated 70,000 customer updates and saves 5 hours a week, and 13,025 automated HubSpot labels save 2 hours a day. Merging 3,500 duplicate accounts improved data quality by 7% and saved 15 minutes per account, while 107,000 Salesforce accounts were enriched with external data. V7 renewals are tracked automatically for 3,800 customers, ML-based insights update 200 accounts daily, and the RevOps Workbot has deflected 83 manual requests so far.

Consolidation is well underway: 80% of Zapier integrations have been migrated, and Zapier is expected to be the first legacy platform fully retired, with management support for unifying the whole integration landscape. In hindsight, Personio says it could have been more aggressive in retiring other platforms, because stakeholder buy-in remains a bottleneck.
The team measures ROI with the Workato Insights dashboard, translating task usage into time saved. For 2026, Personio plans to onboard at least two new users in each of its 12 Data & Systems teams, expand reverse ETL and Customer 360 use cases (with more source systems and API endpoints), and establish Workato as a building block for company-wide AI initiatives. Workato Genies and Automation HQ, a federated governance approach to win over the remaining legacy-platform advocates, are next on the list.
